Client Challenge

Our client sources a significant portion of their materials from suppliers in China. For each shipment, the supplier includes additional inventory—typically 5% to 10% extra units—to compensate for potential defective items. Operating in a fast-moving, high-volume sales environment, the client lacked clear visibility into whether these estimated defect percentages were accurate. Defects were discovered only after products were sold, when customers contacted the client to request an exchange or reimbursement.

Inability to measure actual defect rates by shipment or supplier
Limited insight into supplier performance over time
Difficulty validating compensation quantities included in shipments
Reactive rather than proactive quality management
Defects were discovered only after products were sold, when customers contacted the client to request an exchange or reimbursement

Our Solution

We designed and implemented a Power BI dashboard that provides end-to-end visibility from shipment receipt to post-sale defects. The solution links multiple data points to consolidate information and calculate actual defect rates.

Each item sold is associated with its originating shipment
Customer service records capture defects, exchanges, and reimbursements
Defect events are tracked and categorized at the item and shipment level
Dashboard calculates actual defect rates per shipment and per supplier
Compares actual rates against the estimated compensation percentages provided by vendors

Objective supplier performance measurement, enabling data-driven vendor evaluations
Improved negotiation leverage with suppliers regarding quality and compensation terms
Reduced waste and overstock, by validating or adjusting extra inventory levels
Better customer service, through faster handling of exchanges and reimbursements
Management can now proactively identify trends, flag recurring quality issues, and take corrective actions with specific suppliers

By transforming operational and customer service data into actionable insights, this Power BI dashboard gave the client a clear and reliable picture of supplier quality performance. The result is stronger vendor relationships, improved product quality, and a more resilient supply chain in a high-growth environment.
